Default 4wd problem

I just put in the 4wd conversion kit on my 2wd Wheely King. It worked great for a while, but now when I put the truck in reverse, it makes a grinding sound in the front rearend and it wont turn the front wheels when under any pressure. It just grinds louder. What should I do to fix this? Could the fact that the shocks on the front, are shorter than the ones on the back (I hit a frame straightener in reverse and it broke a back shock, so I put a good one off the front on the rear, and put two shorter shocks I had on the front, till I got the broken shock fixed), causing the truck to have poor alignment and thus causing the truck mess up the grears in the front rearend? If so the parts to fix the shock are ordered and in, I just have to pick them up now.

did you lock the front while you were in there? How?

I set the truck up stock for now so theres no servo plat and there is no diff lockers yet
